Enterprise AI Anti-Patterns

The seven anti-patterns we see in every enterprise AI engagement. What to avoid and what to do instead.

After two years of building enterprise AI, the failure patterns are as predictable as the success patterns. Same seven anti-patterns, nearly every engagement. Not because organisations are making bad calls. Because the AI industry is structured to incentivise these patterns. Knowing them in advance saves months and hundreds of thousands of dollars.

Anti-Pattern 1: The Boiling Ocean

What it looks like: The organisation identifies 15-20 potential AI use cases and tries to prioritise them all. The AI strategy document has a multi-year roadmap with workstreams, phases, and dependencies. The first year's plan alone has eight initiatives.
Why it happens: AI is a horizontal technology. It applies to almost everything. When you run a capability mapping exercise across the organisation, every department has legitimate use cases. Saying "we're going to do all of them" feels inclusive and ambitious.
Why it fails: Resource dispersion. Eight simultaneous initiatives, each with partial resourcing, produce eight partial results. None reach production quality. None build shared infrastructure that benefits the others.
What to do instead: Pick two. Build them well. Build them on shared infrastructure. Then pick two more. Sequential focus with compounding infrastructure beats parallel dilution every time.

Anti-Pattern 2: The Technology-First Decision

What it looks like: "We've decided to use [vendor/platform]. Now what should we build with it?" The technology choice precedes the problem definition. Often driven by an enterprise agreement with a cloud provider or a compelling vendor demo.
Why it happens: Enterprise procurement is designed to buy technology, not solve problems. The RFP process, the vendor evaluation, the enterprise agreement negotiation: all of these are comfortable and familiar. Problem definition is ambiguous and uncomfortable.
Why it fails: Technology-first decisions constrain solution design. The platform's strengths become the project's focus, regardless of whether those strengths align with the organisation's highest-value problems. The tail wags the dog.
What to do instead: Define the problem first. Assess the data. Design the solution. Then select the technology that fits. This is obvious in principle and rare in practice.

Anti-Pattern 3: The Governance Afterthought

What it looks like: The team builds the AI system first and plans to "add governance later." The initial deployment has no audit trail, no access controls, no monitoring, and no clear accountability for AI decisions.
Why it happens: Governance is perceived as friction. The team wants to prove value quickly, and governance slows them down. "We'll add it before we go to production" is the common refrain.
Why it fails: Retrofitting governance is 3-5x more expensive than building it in from the start. The architecture decisions made without governance constraints (data storage, model selection, access patterns) often need to be reworked entirely. And "before we go to production" rarely happens because the pressure to ship overrides the plan to govern.
What to do instead: Build governance into the foundation from day one. Audit trails, access controls, monitoring, and accountability structures. Not as a separate workstream. As a non-negotiable part of the architecture.

Anti-Pattern 4: The Data Perfectionist

What it looks like: "We need to clean our data before we can do AI." A 12-month data quality programme is proposed as a prerequisite for any AI work. The AI project is deferred until the data is "ready."
Why it happens: Data quality is a real concern. Enterprise data is messy. The instinct to clean it before using it is understandable.
Why it fails: Data quality is an infinite project. There is always more to clean, more to standardise, more to validate. The AI project never starts because the data is never "ready." Meanwhile, the data that is good enough for a focused use case sits unused.
What to do instead: Assess data quality for the specific use case, not for the entire organisation. Most AI use cases need good data in a narrow domain, not perfect data everywhere. Clean what you need, build the capability, and improve data quality iteratively as the system's requirements become clearer.

Anti-Pattern 5: The Demo-Driven Architecture

What it looks like: The AI system is built to produce impressive demos. It works beautifully with curated inputs and falls apart with real data. The architecture prioritises the happy path at the expense of error handling, edge cases, and production resilience.
Why it happens: Internal stakeholders and executives evaluate AI systems through demos. The team optimises for what gets evaluated. Demos use curated data. Production uses messy data. The demo looks great. Production breaks.
Why it fails: The gap between demo and production is where trust dies. A system that impresses in a demo and fails in daily use creates deeper scepticism than a system that was never built. The organisation does not just lose the investment. It loses confidence in AI as a whole.
What to do instead: Build for production from day one. Test with real data, not curated data. Design error handling as carefully as the happy path. Demo the real system, warts and all. Honest demos build more trust than impressive ones.

Anti-Pattern 6: The AI Silo

What it looks like: The AI team operates independently from the rest of the technology organisation. They have their own infrastructure, their own deployment processes, their own monitoring. AI is a separate thing.
Why it happens: AI teams often start as innovation teams or skunkworks projects. Independence is a feature, not a bug, in the early stages. It becomes a liability when the AI system needs to integrate with enterprise systems, comply with enterprise governance, and be maintained by enterprise operations teams.
Why it fails: Siloed AI systems do not scale. They cannot share infrastructure with other AI capabilities. They cannot leverage enterprise monitoring and incident response. They create operational overhead that grows linearly with each new AI system.
What to do instead: Integrate AI infrastructure with enterprise infrastructure from the start. Shared monitoring, shared deployment pipelines, shared governance frameworks. The AI team has specialised skills. The infrastructure should be shared.

Anti-Pattern 7: The Eternal Pilot

What it looks like: The pilot is complete. The results are positive. The recommendation is to proceed to production. But the organisation runs another pilot. Then an extended pilot. Then a pilot with different data. The pilot becomes a permanent state.
Why it happens: Pilots are safe. They demonstrate activity without requiring commitment. Each pilot can be justified as "gathering more evidence." The real barrier, committing to production infrastructure, organisational change, and ongoing operational support, is never addressed.
Why it fails: Pilots do not compound. Each one is an isolated experiment. The infrastructure is temporary. The team is borrowed. The governance is ad hoc. None of it persists. The organisation spends years and significant budget "piloting" AI without ever building lasting capability.
What to do instead: Set clear success criteria before the pilot starts. If the criteria are met, commit to production. If they are not met, stop. The only two outcomes of a pilot should be "go" or "stop." "Do another pilot" is not a valid outcome.

These seven anti-patterns are not the only ways enterprise AI fails. But they are the most common, and they are the most preventable. Every organisation we work with exhibits at least three of them. The ones that recognise and address them early save months and hundreds of thousands of dollars. The ones that do not learn the same lessons the expensive way.
