Hackathons Don't Build AI Capability

AI hackathons are fun. They don't build lasting capability. What to do instead if you want your organisation to actually get good at AI.

Your company ran an AI hackathon. Teams built prototypes. The demos were impressive. Enthusiasm was through the roof. Three months later, none of it is in production. This isn't a failure of follow-through or talent. It's the predictable outcome of a format that was never designed to build lasting AI capability. If you want real results, you've got to build differently.

What Hackathons Actually Produce

Hackathons produce three things reliably:
  1. Enthusiasm. People who participate in AI hackathons come away excited about the technology's potential. This is genuinely valuable.
  2. Prototypes. Working demonstrations of AI doing interesting things with company data. Impressive in a demo. Unusable in production.
  3. Ideas. A portfolio of potential use cases that the organisation could pursue. Most of which were already known to anyone paying attention.
Hackathons do not produce:
  1. Production-ready systems. A hackathon prototype is built on shortcuts: hardcoded prompts, no error handling, no security, no governance, no integration with existing systems. The gap between prototype and production is 10-20x the hackathon effort.
  2. Organisational capability. Knowing that AI can summarise documents is not a capability. Having the infrastructure, processes, and skills to deploy, govern, and maintain an AI document summarisation system is a capability.
  3. Strategic clarity. Hackathons generate breadth (many ideas) at the expense of depth (understanding of which ideas are worth pursuing and why).

The Capability Gap

Here is the problem: hackathons build enthusiasm without building the infrastructure to channel that enthusiasm into production value.
After the hackathon, the organisation faces the same challenges it faced before:
  • No shared AI infrastructure to build on
  • No governance framework for AI in production
  • No integration patterns connecting AI to existing systems
  • No operational processes for monitoring and maintaining AI
  • No clear priority for which use case to pursue first
The hackathon has not moved the organisation any closer to solving these problems. In some cases, it has made them harder to solve because now there are 15 competing prototypes and 15 enthusiastic teams all wanting their project to be the priority.

Why Organisations Run Them Anyway

Hackathons persist because they are easy to organise, easy to justify, and easy to measure. "We ran an AI hackathon with 50 participants and generated 12 prototype use cases" is a sentence that sounds like progress to a board or executive team.
Compare that to: "We spent eight weeks building shared AI infrastructure that will reduce the cost and time of every future AI deployment." That sentence is harder to explain, harder to justify upfront, and harder to measure in the short term. It is also dramatically more valuable.
The hackathon is the AI equivalent of a team-building exercise. Fun, memorable, and disconnected from the actual work.

What to Do Instead

If the goal is to build lasting AI capability, here is what works:

Structured discovery (2-4 weeks)

Instead of generating a broad portfolio of ideas, go deep on a narrow set. Identify the 2-3 highest-value use cases through systematic analysis of processes, data, and strategic priorities. Evaluate feasibility, ROI, and dependencies. Select the first capability to build.
This is less exciting than a hackathon. It produces a clear, actionable plan instead of a wall of sticky notes.

Foundation build (6-10 weeks)

Build the first capability with production infrastructure from the start. Shared data pipelines, governance framework, model orchestration, monitoring. This is the investment that makes every subsequent capability faster and cheaper.
The first capability takes longer than a hackathon prototype. It also works. In production. With real data. Under real governance. Integrated with real systems.

Team development (ongoing)

AI capability is a team skill, not a tool. The people who will build, govern, and maintain AI systems need sustained learning, not a weekend of hacking. This means structured training, paired delivery with experienced AI practitioners, and time to develop fluency through real project work.

Compounding deployment

Once the foundation exists, new capabilities deploy in weeks, not months. Each one builds on the infrastructure, patterns, and team capability from the ones before. By the fourth or fifth capability, the organisation has genuine AI fluency. No hackathon required.

The Exception

There is one scenario where a hackathon-style event adds value: when the organisation has already built its AI foundation and wants to generate ideas for the next capabilities to deploy on it.
In that context, the hackathon is not starting from zero. Participants build on existing infrastructure, existing data pipelines, and existing governance. The prototypes are closer to production because the foundation does the heavy lifting. The ideas are more realistic because participants understand what the infrastructure can and cannot do.
But that is a very different event from the typical "let's explore AI" hackathon. It requires the foundation to exist first.

Hackathons aren't bad. They're just insufficient. If you want enthusiasm, run a hackathon. If you want capability, build a foundation. The organisations that are actually deploying AI at scale didn't start with a hackathon. They started with infrastructure, governance, and a clear first use case. The enthusiasm came from seeing it actually work in production. That's the kind of confidence that's contagious.
