The AI Adoption Playbook: 2026 Edition

Tim's updated AI adoption playbook: what works in 2026 based on two years of enterprise rollouts. Practical advice for organisations at every stage.

I first wrote about AI adoption in 2024. That playbook was based on theory, best guesses, and early signals from a handful of enterprise deployments. Two years later, I've been through enough rollouts to know what actually works. This is the updated version, grounded in real outcomes from real organisations.

What's Changed Since 2024

The biggest shift: AI adoption is no longer primarily a technology challenge. In 2024, organisations struggled with model selection, architecture decisions, and basic "does this work?" validation. In 2026, those problems are largely solved. The technology works. The patterns are proven. The hard problems are organisational.
Specifically:
  • Change management is the primary success factor, not technical capability
  • Data readiness remains the most common blocker, but the solutions are well-understood
  • Governance has moved from "nice to have" to "prerequisite"
  • Leadership alignment matters more than any technical decision
The playbook has evolved accordingly. Less about choosing technology. More about building the organisational capability to use it.

Phase 1: Align (Weeks 1-4)

Before you build anything, align your organisation on what you're doing and why.

Leadership Alignment

The most common AI adoption failure mode: leadership approves an AI initiative, the team builds something, and leadership didn't actually agree on what "success" looks like. Six months later, the team has delivered what they were asked for, and leadership is disappointed because they expected something different.
What to do:
  • Get explicit agreement on 2-3 specific business outcomes AI should deliver in the first 12 months
  • Define how success will be measured (not "improved efficiency" but "40% reduction in document processing time")
  • Agree on investment level and timeline, including ongoing operational costs
  • Identify an executive sponsor who will champion the initiative and clear blockers

Workforce Alignment

AI anxiety is real. People worry about their jobs, their skills, and their relevance. Unaddressed, this anxiety becomes resistance. Addressed well, it becomes energy.
What to do:
  • Communicate clearly about what AI will and won't do. Be specific. "AI will handle initial document classification so you can focus on complex cases" is better than "AI will augment your work."
  • Involve affected teams in the design process. The people who do the work know the work best.
  • Address job security directly. If roles will change, say so. If they won't, say that too. Silence breeds worst-case assumptions.

Data Assessment

Most organisations overestimate their data readiness. A quick assessment saves months of frustration later.
What to check:
  • Is the data the AI needs accessible? (Often it's in silos, legacy systems, or people's heads.)
  • Is it clean enough? (Usually "mostly, with specific gaps that need addressing.")
  • Is it governed? (Who owns it? Who can access it? What are the privacy constraints?)

Phase 2: Foundation (Weeks 4-12)

Build the first capability on infrastructure that will support the second, third, and fourth.

Choose the Right First Use Case

The ideal first AI capability has these characteristics:
  • High volume, clear rules. Document classification, data extraction, initial triage. Not creative strategy or complex judgement.
  • Measurable impact. You can calculate the time saved, the accuracy improvement, or the cost reduction.
  • Low risk. If the AI gets it wrong, a human catches it before any harm occurs.
  • Visible to leadership. The executive sponsor can see and understand the result.

Build on a Platform

The single most important technical decision: build your first capability on shared infrastructure, not as a standalone project. This means investing more upfront to build data pipelines, model orchestration, and governance frameworks that your second capability will reuse.
This is harder to justify in a business case. "We need 12 weeks instead of 6 because we're building a foundation" is a harder sell than "we'll have a chatbot in 6 weeks." But it's the difference between compound returns and linear costs.

Governance from Day One

Don't build governance later. Build it now. Basic requirements:
  • Human oversight of AI outputs
  • Audit trails for decisions
  • Quality monitoring with defined thresholds
  • Clear escalation paths when AI confidence is low

Phase 3: Prove (Weeks 12-24)

Deploy the first capability and prove the model works.

Measure Relentlessly

The business outcomes agreed in Phase 1 need data. Track them weekly. Share results broadly. When the numbers are good (and if you chose the right first use case, they will be), they become the evidence for scaling.

Gather Feedback Aggressively

The people using the AI system have the best insight into what's working and what isn't. Create structured feedback channels (not just "let us know if there are issues") and review feedback weekly.

Document Everything

What you learned building the first capability is the most valuable input for the second. Architecture decisions, data challenges, governance patterns, change management lessons. All of it. This documentation is part of your AI foundation.

Phase 4: Scale (Months 6-12)

With one capability proven, scale to the next three or four.

Prioritise for Compound Value

The second capability should reuse as much of the first capability's infrastructure as possible. The more shared infrastructure it uses, the faster it deploys and the stronger the business case for the platform investment.

Expand the Team

Scaling from one AI capability to five requires more people. Not necessarily more AI engineers (your partner can provide those), but more domain experts, more change management support, and more operational capacity.

Formalise Operations

One AI capability can be managed informally. Five cannot. By the end of Phase 4, you need:
  • A defined AI operations practice (even if it's one person part-time)
  • Monitoring dashboards for all capabilities
  • Maintenance schedules for data refreshes and model updates
  • Governance reviews on a regular cadence

Phase 5: Embed (Month 12+)

AI becomes part of how the organisation works, not a separate initiative.

Shift Ownership

AI capabilities that started as "projects" should become "products" owned by business teams. The technology team maintains the platform. The business teams own the capabilities that run on it.

Build Internal Capability

Ongoing dependence on external partners isn't sustainable. By month 12, aim to have internal capability for AI operations, basic prompt engineering, and quality monitoring. Partners should focus on new capability development and platform evolution, not running existing systems.

Connect AI to Strategy

AI investment should be a standing item in strategic planning, not a separate technology initiative. When the organisation plans new services, new products, or new processes, AI capability should be a design input, not an afterthought.

The Mistakes I've Seen

After two years of enterprise AI rollouts, these are the mistakes that keep recurring:
  1. Starting with the hardest problem. Pick the easy win first. Build confidence. Then tackle complexity.
  2. Skipping change management. The technology works. The people resist. The initiative stalls.
  3. Building standalone. Every AI capability built as a standalone project is infrastructure investment lost.
  4. Ignoring data. "We'll sort the data out as we go." No. Sort it out first.
  5. Declaring victory too early. Deployment is the beginning, not the end. Without operations, AI degrades.

AI adoption in 2026 isn't about whether AI works. It works. It's about whether your organisation can change fast enough to use it. That's a people challenge, a process challenge, and a leadership challenge. The technology is the easy part.
