The Pattern
Here's the story I keep seeing. The names change. The industry changes. The AI use case changes. The pattern doesn't.
Month 1: Leadership approves an AI initiative. Excitement is high. A small team builds a prototype.
Month 3: The prototype works. Accuracy is strong. The demo goes well. Leadership approves production deployment.
Month 4: The system goes live. The team that built it sends an email announcement with a link to a training video.
Month 5: Usage data shows 12% of the target users have logged in. 4% are using it regularly.
Month 6: Leadership is frustrated. The team that built it is frustrated. The users are indifferent or actively resistant.
The technology worked. The adoption didn't. And the retrospective will identify "change management" as a gap, as though it were an afterthought that someone forgot to include, rather than the central challenge of the entire initiative.
Why People Resist AI (And Why They're Not Wrong)
Let me be direct about something: employees who resist AI aren't being difficult. They're being rational.
Fear of Displacement
"If the AI can do my job, why do they need me?" This fear is rational because for some roles, the answer isn't clear. If your change strategy doesn't address this honestly, people will fill the silence with their worst assumptions.
The honest answer, in most enterprise contexts, is that AI changes what the role focuses on rather than eliminating it. A claims assessor who processed 30 claims a day now reviews 80 AI-processed claims a day, focusing their expertise on the complex cases that need human judgement. That's a better job. But it's a different job, and the transition needs to be managed.
Loss of Professional Autonomy
Experienced professionals have spent years, sometimes decades, building expertise and judgement. An AI tool that pre-fills their analysis or recommends their decision can feel like an insult. "I know how to do this. I don't need a machine to tell me."
This is an identity issue, not a skills issue. The change management approach needs to honour existing expertise while demonstrating how AI extends it. The framing matters: "AI handles the routine work so you can focus on the complex work where your expertise matters most" is a different message from "AI makes you more efficient."
Distrust of Accuracy
Professionals in regulated industries have seen technology make mistakes. They know the consequences. When you tell them an AI is 95% accurate, they immediately think about the 5% - and whether they'll be held accountable for an AI error they didn't catch.
This distrust is healthy. The change management approach should build on it, not dismiss it. Design the system so that human review catches errors. Make it easy to override AI recommendations. Track and celebrate catches. Build trust through evidence, not assurance.
What Actually Works
Start With Users, Not Technology
The most successful AI adoption I've been involved with started with a three-week workshop programme with the people who'd use the system. Not to show them the AI. To understand their work.
We mapped their actual workflows (not the documented ones). We identified their pain points. We asked where they waste time on routine tasks that don't use their expertise. We asked what keeps them up at night.
By the time we showed them the AI prototype, it was designed around their real needs, in their language, addressing their actual frustrations. The adoption conversation shifted from "why should I use this?" to "when can I get access?"
Involve Champions Early
Every team has 2-3 people who are curious about new tools and influential with their peers. Find them early. Give them access before anyone else. Let them shape the implementation. When they advocate for the system, it carries more weight than any amount of top-down communication.
Communicate the "Why" Before the "What"
Before anyone sees the AI tool, they should understand:
- Why the organisation is doing this (strategy, not just efficiency)
- What it means for their role (honesty, not corporate speak)
- How they'll be supported through the transition
- What success looks like, and how it's measured
This isn't a one-time email. It's an ongoing conversation that starts weeks before launch and continues well after.
Design for the Transition Period
The first 90 days after launch are when adoption lives or dies. Design for this:
- Week 1-2: AI runs in "shadow mode." It processes everything but outputs are shown alongside the user's own work. Users compare and build confidence.
- Week 3-6: AI outputs become the starting point. Users review and adjust. Volume increases gradually.
- Week 7-12: Full integration. AI handles routine cases. Users focus on exceptions, complex cases, and quality assurance.
This phased approach respects the learning curve and builds trust through experience rather than mandate.
The Budget Question
Here's the conversation I have with every executive sponsor: "What percentage of your AI initiative budget is allocated to change management?"
The usual answer is somewhere between 0% and 5%. The right answer is closer to 25-30%.
That includes user research, communication, training, champion programmes, workflow redesign, support during transition, and post-launch optimisation based on adoption data. It's not a nice-to-have line item. It's the line item that determines whether the other 70% of the budget delivers value.
An AI system that nobody uses cost exactly the same as an AI system that everyone uses. The difference is the investment in getting people to adopt it.
The 48-Hour Test
Within 48 hours of an AI system going live, talk to 5 users. Not the champions - the sceptics. If they can articulate one specific way the tool helps them, adoption will follow. If they can't, you have a change management gap that needs immediate attention.
