The Trust Design Framework
Show Your Work
Every AI output should answer "why did you say that?" without the user having to ask.
- Source citations. When the AI references a policy, link to the policy. When it cites a number, show the source.
- Reasoning traces. For complex decisions, show the key factors that influenced the output. Not a technical explanation, but a business-logic summary.
- Comparison data. When relevant, show how this case compares to similar past cases. "This claim is similar to 340 resolved claims; 89% were approved."
Know Your Limits
Confidence communication is the most underdesigned aspect of enterprise AI interfaces.
- High confidence: Clean, primary presentation. No extra signals needed.
- Medium confidence: Subtle visual indicator (amber dot, "Review suggested" tag). Source documents highlighted for quick verification.
- Low confidence: Prominent flag. "This response may need verification - [see sources]." Easy one-click path to human review.
The design principle: the level of friction should match the level of uncertainty. Don't slow down confident outputs; don't let uncertain outputs pass without scrutiny.
Fail Gracefully
When AI gets it wrong (and it will), the interface determines whether users lose trust permanently or adjust their expectations appropriately.
- Clear error states with useful context ("I couldn't find a matching policy for this claim type. Here are the three closest matches")
- Easy correction. One-click feedback that the AI was wrong, with the correction flowing into improvement
- Learning signals. "Based on corrections like yours, this type of analysis has improved 12% this month"
Design Patterns That Work
The confidence sidebar. AI output on the left; source documents and confidence indicators on the right. Users who trust the AI work from the left. Users building trust verify on the right. Both workflows supported without friction.
Progressive detail. Summary answer first. Expand for reasoning. Expand further for raw sources. Each level serves a different trust need. Executives check the summary, analysts verify the reasoning, compliance reviews the sources.
Before/after comparison. For process-changing AI, show what the human would have done vs what the AI did. This builds intuition about where the AI adds value and where it diverges from human judgement.
- How do we measure trust in our AI interfaces?
- Three proxy metrics: (1) Override rate: how often users change AI outputs. A healthy system has 5-15% override rate. Over 30% means the AI isn't trusted or isn't accurate. Under 2% might mean users aren't checking. (2) Verification rate: how often users expand to see sources. (3) Adoption curve: does usage increase over the first 30 days?
